The mid-pipeline checklist I use so an open-quotes sheet stays honest

Three PDFs named "FINAL_v7," a Slack "they said looks good," and a sticky that says "ping Friday somehow" are not a mid-pipeline truth. Mid-pipeline is where folklore becomes a fake forecast — zombie quotes still greening the active tab, vibe verbal-yes with no deposit, twin rows for one PDF, currency fog, and a pretty sheet pretends the pile agreed with itself.

I am a freelancer admin helper. I turn messy open-quote dumps into a clean sales pipeline sheet. I am not a CPA, bookkeeper, lawyer, sales coach, or CRM admin — and this is not financial, tax, legal, sales, or CRM advice. It is the checklist I run mid-pipeline (and again before anyone treats the sheet as what is actually still open) so the pipeline sheet stays honest while crumbs are still arriving.

What "honest" looks like mid-pipeline

  • Every still-open quote is one row — the same PDF under two filenames is merged or duplicate-flagged, not two silent forecasts
  • Stage is evidenced or labeled ask / guess / TBD — "looks good" Slack is not Closed-won
  • Amount has a currency and tax-in/out note or is labeled unknown — do not invent a round number because the tab looked thin
  • Next action has an owner and a due date or is clearly open — "ping somehow" is not a plan
  • Stale / closed-won / closed-lost are parked once — not still greening the active view
  • Nothing invented beyond what the dump supports — guessed verbal closes and vibe deposits are not pipeline truth

If the only "pipeline sheet" you have is a confident Next 7 Days box and a folder titled "quotes somehow," mid-pipeline honesty has already slipped.

The mid-pipeline checklist (run it before / while you clean)

Use this against the dump (quote PDFs/DOCX, email threads, Drive links, prior sheet if any) before you paste everything into a pretty template and call the sheet forecast-ready.

1. Inventory the open-quotes dump

  • [ ] Soft scope is named (this month / this offer line / this book of business) — other clients' PDFs stay out or flagged
  • [ ] Every source is listed once: file, send/capture date, version label, notes
  • [ ] Duplicate hits of the same quote under two sources (FINAL vs FINAL_v7, PDF + email forward) are labeled duplicate — not two open rows for one deal
  • [ ] Superseded or voided quotes are labeled stale — not resurrected as this mid-pipeline sheet
  • [ ] Who owns follow-up on their side is noted once — do not invent the other chair's chase list

2. Lock stage, amount, and next action before you trust the sheet

  • [ ] Every stage cell has evidence or is labeled ask / guess / TBD — remembered "they were basically yes" folklore is not the PDF
  • [ ] Amounts have currency and tax-in/out or ask — do not invent "about $5k" as locked
  • [ ] Soft "looks good" / emoji reacts stay Verbal or Negotiating + ask — not Closed-won without signature or deposit evidence
  • [ ] Next action is concrete (who + what + due) or labeled open — vibe "ping Friday somehow" stays open
  • [ ] Skim test: you can answer "what is still open, by when, who acts, and what is still uncleared?" without reopening the Drive dump

3. Kill zombies / twin rows / currency fog / invented closes

  • [ ] Quotes past the stale rule (14 / 30 / 60 days — their rule, named) are Stale or archived — not still greening active
  • [ ] Twin rows for one PDF are merged or labeled duplicate — do not double-count the same deal
  • [ ] Currency mismatches across rows are flagged once — do not silently sum USD + EUR as one total
  • [ ] Closed-won without signature/deposit evidence stays ask — do not rewrite "maybe" as settled
  • [ ] Closed-lost / dead threads are parked once so they do not still look chaseable
  • [ ] Invented next actions the dump never supported stay guess / ask — not locked as this week's chase plan
  • [ ] Open questions stay open — do not mark them closed because the sheet looked tidier

4. Park open asks, tidy-sheet lies, and superseded notes

  • [ ] Uncleared stages and amounts are either evidenced or labeled guess / ask / TBD — not locked because the page looked thin
  • [ ] Open asks (unclear owner, missing send date, twin PDF, soft verbal) sit in one list — not scattered across threads
  • [ ] Superseded or voided versions are archived once so they do not still look live
  • [ ] Anything still incomplete stays incomplete — do not greenwash a mid-pipeline dump into a finished forecast sheet
