Mid-day Review (5 minutes)

  2. Handle escalations - What needs my attention now?

End-of-day Wrap (5 minutes)

  1. Document wins - What did we accomplish?
  2. Log issues - What needs attention tomorrow?
  3. Plan tomorrow - What's the priority?

That's it. 15 minutes total.

The Results

Week 1: Down to 15 hours/week (40% reduction)
Week 2: Down to 10 hours/week (60% reduction)

Week 3: Down to 7.5 hours/week (70% reduction)

I got back 17.5 hours per week. That's almost 2 full workdays.
