Your best sales week doesn't die at checkout. It dies in the inbox, four days earlier, when a pre-sale question sat unanswered for 31 hours and the buyer quietly moved on.
The math nobody runs
Track it for one week: every message a prospect or customer sends, log the timestamp and your first reply timestamp. Then compare close rate (or refund rate) between messages answered under 2 hours vs over 24 hours. Most one-person ops find a 2-5x difference. That difference is pure margin, and it costs nothing but a timer.
The 3-tier reply system (10 minutes to set up)
- Tier 1 — auto-acknowledge (instant). A saved reply: "Got it, full answer within X hours." Never answers the question, always kills the silence. Silence is what loses sales, not the wait.
- Tier 2 — 15 canned answers (1 hour). Grep your last 50 customer messages. You'll find 80% are the same 12-15 questions. Write the answers once. Templates beat talent here.
- Tier 3 — everything else (same business day). The genuinely weird ones. Time-boxed: 25 minutes, then it ships imperfect. A fast "here's what I know so far, full answer tomorrow" beats a slow perfect answer.
The daily metric
One number, written on the board every day: oldest unanswered message age, in hours. Not total messages. The single oldest one. If it crosses 24 hours, that's the day's fire — nothing else on the list matters until it's zero.
The weekend trap
Most small operations answer fast Monday-Thursday and go dark Friday 5pm to Monday 9am. That's 63 hours of silence per week — nearly a third of the week. One 10-minute Saturday sweep cuts it to 39. That sweep is the highest-leverage 10 minutes in the entire week for anyone selling anything.
