Ask who's on call at most small shops and you'll get a name. Ask what happens when that person is asleep, on a flight, or simply out of battery — silence.
That's not a rotation. That's a single point of failure with a calendar invite.
The 3-column test
Draw a spreadsheet with three columns:
- Window — the time block (e.g. Mon 18:00–06:00)
- Primary — who pages first
- Escalation — who gets woken at minute 15, and what number/endpoint reaches them
If you can't fill column 3 for every row, you don't have on-call. You have hope.
Make it real in one evening
- Put the sheet somewhere a stranger could find it. If only you know where it lives, it doesn't exist.
- Test the escalation once, on purpose. Page yourself at an awkward hour. If the fallback doesn't move in 15 minutes, the column is fiction.
- Log every page in one line: time, system, action, outcome. After two weeks you'll know which system actually deserves automation money.
The uncomfortable truth: teams that automate the right things all started with this boring log. The noise tells you where the money is.

Fill in column 3 tonight. Reply with the first gap you found — I read every one.
