How I Cut $100/Month of Zapier Spend by Qualifying Inbound Leads in n8n (BANT Scoring, Self-Hosted)
If you run a B2B service business, your contact form is a spam magnet. Students, competitors, agencies fishing for your pricing, and people with a $200 budget all land in the same inbox as your $20k enterprise prospects.
The usual fix is a cloud automation platform — Zapier, Make, n8n Cloud. They work, until you hit the per-task billing wall. Every webhook that fires, every LLM call that enriches a lead, every retry: all metered. When a spam wave hits, your software bill spikes with it.
Here is how I replaced that with a self-hosted n8n workflow that scores and routes leads in under 5 seconds, for $0/month in platform fees.
The Core Idea: Score Before You Human-Touch
Most teams read every lead manually. That is the most expensive possible triage. Instead, run every inbound payload through a deterministic BANT scorer (Budget, Authority, Need, Timeline) and let the workflow decide:
- 80–100 → route to the founder's calendar immediately
- 50–79 → nurture sequence
- < 50 → archive, no human time wasted
The key constraint: validate the payload before you spend an LLM call on it. A surprising share of inbound "leads" are malformed forms, honeypot hits, or bot submissions. Paying a model to read garbage is how costs run away.

Two things make this cheap:
- Schema validation runs first. No LLM call until the payload passes.
- The scorer has a deterministic fallback. If the model API is down or rate-limited, a bundled heuristic scorer keeps the pipeline alive instead of dropping leads.
Why Native-Only Matters
Community nodes and proprietary integrations are where n8n workflows go to die. A single node that gets deprecated, renamed, or moves behind a paid tier breaks your entire pipeline. This workflow uses only core n8n nodes — HTTP Request, Code, IF, Set — so it survives version upgrades.
The output is pure JSON in, JSON out. Pipe it into Postgres, Supabase, Airtable, Notion, or Slack without touching the scoring logic.

For a business processing 500–5,000 leads/month, the metered platform is where the money quietly leaks. The self-hosted version costs you a Docker container.
Getting the Scoring Right
The trap with LLM-based scoring is inconsistency. Ask a model to "score this lead" twice and you get two different numbers. The fix is a strict output contract: a fixed JSON schema with an integer score and an enum category. Validate the model's response against the schema; if it fails, fall back to the heuristic scorer.
This is the difference between a demo and something you can run in production. A demo scores leads. A production workflow scores them the same way every time, logs every decision, and degrades gracefully when a dependency breaks.
