What changes

Content pipelines

Old: write content once, ship it, hope it ages well. New: keep content as raw context, generate explanations on demand. The content team becomes a context-curation team. The "lesson" becomes whatever the AI generates for this learner right now.

Backend services

Old: REST endpoints serving prebuilt lessons. New: streaming endpoints serving model-generated content with retrieved context. Latency is now a first-order concern at every layer.

Database design

Old: rich content tables, sparse user state. New: rich user state (mastery models, preferences, history), content as semantic vectors. The center of gravity shifts from content to learner.

Evaluation

Old: A/B test content variants. New: human evaluate model outputs, run continuous regression on prompt changes. The evaluation team is suddenly your most important non-product team.

What stays the same

Pedagogy

The science of learning has not changed. Spaced repetition still works. Active recall still works. The Feynman technique still works. Your AI tutor needs to use these techniques, not invent new ones.

Trust

Learners need to trust the platform. That has always been true. AI does not change it — it raises the stakes. A wrong answer from an AI tutor erodes trust faster than from a textbook.

Hard work

The unsexy work of debugging, optimizing, and supporting learners has not gone away. AI moves where the work happens but does not eliminate it.
