PCB Supply Chain in Seismic Reset: AI Demand Absorbs Global Manufacturing Capacity

The PCB Industry Is Past the Point of Stable Pricing

NCAB Group, one of the world's largest PCB procurement and engineering companies, has released its May 2026 PCB Supply Chain Outlook — and the language is notably urgent. The report characterizes current market conditions not as a temporary disruption but as a seismic reset of the global PCB supply chain.

AI technology requirements for high-layer multilayers, HDI, low-loss/low-Df materials, and high-speed PCBs have pushed factory utilization to unprecedented levels. The surge has created spillover effects even for factories not directly producing AI-grade products.

Key Findings from the Report

Capacity Fully Absorbed

Demand from AI-related PCB technologies has fully absorbed upstream manufacturing capacity:

  • Power supply PCBs for AI servers
  • Thermal management modules and substrates
  • Supporting infrastructure hardware
  • Standard multilayer boards competing for the same factory floor time

No Near-Term Relief Expected

  • Allocations are tightening: Factories prioritizing high-margin AI-grade production
  • Lead times extending: Standard 4-6 layer boards that shipped in 5-7 days now quoting 10-15 days
  • Material availability: Factories no longer maintain the raw material buffers they once had
  • Annual pricing frameworks no longer viable: Volatility exceeds fixed-price agreement tolerances

Logistics Concerns

NCAB also flags potential fuel shortage impacts on Asian logistics supply chains. Rising fuel costs from geopolitical instability compound cost pressure from material and capacity constraints.

What This Means for Hardware Engineers

If you're designing hardware that requires PCBs (so... all hardware), here's what to know:

  1. Start procurement conversations earlier — don't wait until you need boards to talk to fabricators
  2. Diversify factory relationships — single-source is high-risk in allocation environments
  3. Extend planning horizons — just-in-time PCB procurement is increasingly unreliable
  4. Budget for quarterly price adjustments — especially for HDI and specialty substrates

Why AI Is Driving This

AI accelerator architectures are fundamentally different from traditional computing:

  • Higher layer counts: 20-30+ layer boards for server backplanes
  • Finer geometries: 3/3 mil trace/space for high-density interconnects
  • Advanced materials: Ultra-low-loss laminates (Megtron 7, Tachyon) with limited suppliers
  • Larger panel sizes: Bigger boards mean more factory throughput consumed per unit
  • Thermal substrates: Specialized PCBs for heat dissipation in 1000W+ GPU modules

When every hyperscaler is ordering thousands of these boards simultaneously, the capacity math gets unforgiving fast.

The Historical Parallel

NCAB compares the current situation to the supply chain realignment during the original internet boom. That period permanently restructured how the industry operated — it wasn't a cycle that reverted to normal. The implication: we may be entering a new normal for PCB procurement.
