Has anyone actually measured the ROI of training their team on AI tools?

I keep seeing posts about companies adopting AI tools — copilots, chatbots, automation suites — but almost nobody talks about what happened after they rolled it out.

We work with mid-size teams (15-50 people) helping them get past the "we bought licenses but nobody uses them properly" phase. The pattern we see over and over:

  • Month 1: Excitement, everyone tries the tool
  • Month 2: Usage drops 60% because nobody was trained on workflows, just features
  • Month 3: Leadership asks "was this worth it?"

The teams that actually get ROI treat it like onboarding a new hire: structured curriculum, practice on real tasks, measurable checkpoints.

Has anyone here actually tracked hours saved or output quality before/after structured AI training for their team? Would love to hear what worked (or didn't).
