Your Team Got Copilot. Now Leadership Thinks They Have Infinite Capacity.
There's a post going around r/ExperiencedDevs that engineering managers are quietly sharing in DMs. A middle manager writes:

Week 1: Devs try autocomplete. It's cool. They use it for boilerplate.
Week 2: Some devs use it for more — code generation, quick fixes. Others get weird results and go back to their normal workflow.
Week 3: The early adopters have their own personal patterns. Nobody shares them. The rest of the team has drifted back.
Day 30 utilization report: 22%. Finance asks why ROI is hard to measure.
The ask from leadership: "But you have AI now — why is the velocity the same?"
The Two Types of AI Adoption Failure
Type 1: Nobody uses it. This is the one companies track. Low utilization, easy to spot.
Type 2: Some people use it, wrong. This is the dangerous one. High utilization numbers on paper. Individual efficiency gains that don't translate to team output. Expectations that outpace actual capability. Burnout in the people who DO adopt — because they're now doing more, not the same things faster.
Type 2 is harder to fix because it doesn't look like failure from a dashboard.
What Good Adoption Looks Like
Teams that hit 65%+ utilization within 30 days have a few things in common:
They trained on workflows, not features. Not "here's how autocomplete works" — but "here's how we use Claude Code to pre-review PRs before submission, and what that means for our review cycle."
They set new processes, not just new tools. The tool changes how work gets done. If you don't redefine the work, the tool just adds cognitive overhead.
They measured baseline first. Before the rollout, they knew how long specific tasks took. After 30 days, they could show actual time savings — not estimates.
Leadership recalibrated expectations based on data. "Devs are 25% faster on code review specifically, but test writing hasn't changed yet" — not "everyone should be doing 40% more."
The Question to Ask Before Your Next Rollout
If your company is planning to deploy GitHub Copilot, Microsoft Copilot, or Claude Code to your engineering team, ask this question first:
What will success look like in 30 days, and how will we measure it?
If the answer is "utilization numbers" — you're measuring the wrong thing.
If the answer is "developers report feeling more efficient" — you're still measuring the wrong thing.
The right answer involves: specific tasks that should take less time, a baseline to compare against, and a plan for what to do when adoption plateaus (and it will plateau).
