TL;DR
Most underperformance is misalignment, not incompetence. 60% of cases are fixable in 4-6 weeks if you act early. Here is the 90-day reset framework that diagnoses the cause and rebuilds momentum without changing jobs (yet).
The four causes of underperformance
| Cause | Diagnostic question | Fix horizon |
|---|---|---|
| Misalignment (60%) | Am I doing the work my manager actually values? | 4-6 weeks |
| Wrong role | Would I be good at this if I cared more, or am I in the wrong seat? | 3-6 months |
| Burnout / health | Am I capable of this work when rested? | 2-3 months recovery |
| Genuine skill gap | Do I know how to do this? | 3-12 months learning |
The 90-day reset
Days 1-7: The honest conversation. Book a 30-minute one-to-one. Ask: "Of everything I am working on, what are the two or three things that, done really well, would make the biggest difference?"
Days 8-30: Reweighting. Shift your time deliberately toward what your manager named. Drop or deprioritise the work they did not name.
Days 31-60: Visible wins. Ship 2-3 small, visible wins on the named work. Send a brief weekly email summarising what shipped.
Days 61-90: Recalibrate again. "You said priorities were X, Y, Z. Here is what I have shipped. Is this still right?"
When the right answer is to leave
If, at the end of 90 days, you have done the work and there is no improvement in the relationship with your manager, the role is wrong. This is not failure. This is information.
Famous case studies share the pattern: the person was not the problem, the seat was.
The one-week check
Write down the three things you spent the most time on this week. Then write down the three things you think your manager would say are most important. If those lists do not match, you have your diagnosis.
