Stop Treating Every Lead the Same: HOT/WARM/COLD Scoring That Saves 3 Hours a Day
Every outreach operator knows the feeling: 200 new "leads" in the sheet, 190 of them noise. You burn the morning triaging instead of selling. The fix isn't more leads — it's scoring every message the moment it arrives, so humans only touch the ones worth touching.
The three buckets
HOT — explicit buying intent. "How much for...", "do you deliver to...", "need this by Friday". These get a reply within minutes, not hours. Speed is the whole game: contact a HOT lead in under 5 minutes and conversion multiplies.
WARM — problem-aware, not buying yet. Questions about features, comparisons, pricing curiosity. These go into nurture: a follow-up sequence, a useful link, a check-in next week.
COLD — everything else. Greetings, off-topic, spam. Log them, ignore them. The discipline to not chase COLD is half the value of the system.
Keyword rules beat AI (at first)
You don't need machine learning on day one. Start with keyword lists per bucket:
- HOT: price, cost, buy, order, delivery, deadline, discount, "how much"
- WARM: how does, compare, vs, features, trial, demo, review
- COLD: hi, hello, ok, thanks, sticker-only messages
Run every incoming message through the lists, highest-priority match wins (HOT > WARM > COLD). This alone typically classifies 70–80% correctly. Only then layer AI on the ambiguous remainder — a classifier for the 20% your rules can't decide, not a replacement for the rules.
The workflow that saves the hours
- Message arrives → auto-scored in seconds.
- HOT → instant notification + suggested reply draft. Human approves, one click.
- WARM → added to a follow-up queue with context attached.
- COLD → archived, never shown in the work view.
The key detail: the work view shows HOT first, always. No scrolling through COLD to find the deal. Operators consistently report ~3 hours saved daily — not from working faster, but from never seeing noise.
Where this runs
We built exactly this pipeline into 24GO — keyword scoring with custom rules per niche, AI classification for the edge cases, and a Kanban where HOT leads land in real time. The scoring is the boring part. The 5-minute response time is the money part.
