The True Cost of Downtime for Small Teams

Most teams think downtime costs them "a few hours of engineer time." That's wrong by an order of magnitude.

I built a cost calculator to quantify this. Here's what I found using real numbers from a typical small SaaS team.

The Scenario

  • Annual revenue: $1,000,000
  • Operating hours: 24/7 (168 hours/week)
  • Incidents per year: 12 (one per month — realistic for a small team)
  • Average MTTR: 120 minutes (2 hours — typical without runbooks)
  • Engineers per incident: 3
  • Average engineer rate: $75/hour

The Math

Revenue Lost to Downtime

  • Revenue per minute: $1,000,000 / (168 × 52) = $114.55/minute
  • Total downtime per year: 12 × 120 = 1,440 minutes
  • Revenue lost: $114.55 × 1,440 = $164,952/year

Engineer Time Cost

  • Hours per incident: 120 min × 3 engineers / 60 = 6 engineer-hours
  • Annual engineer hours: 6 × 12 = 72 hours
  • Engineer cost: 72 × $75 = $5,400/year

Total Annual Cost

  • $164,952 + $5,400 = $170,352/year

That's 17% of annual revenue lost to incidents. For a $1M company.

The Fix: Reducing MTTR by 62.5%

If you reduce MTTR from 120 minutes to 45 minutes (a 62.5% reduction — achievable with proper runbooks):

  • Revenue lost: $114.55 × 540 = $61,857/year
  • Engineer cost: 27 hours × $75 = $2,025/year
  • New total: $63,882/year
  • Annual savings: $106,470

That's $106K saved per year by reducing MTTR from 2 hours to 45 minutes.

How to Reduce MTTR

1. Write Runbooks (Saves 30-60 minutes per incident)

A runbook turns a 2-hour investigation into a 30-minute guided fix. Instead of "what do I do?", the engineer follows steps.

2. Automate Alert Routing (Saves 5-10 minutes per incident)

When an alert fires, a webhook should:

  • Create a ticket with context (not just a page)
  • Link to the relevant runbook
  • Notify the right person

3. Use Communication Templates (Saves 10-15 minutes per incident)

Don't write status updates from scratch. Pre-write templates for SEV1, SEV2, SEV3.

4. Practice (Game Days) (Saves 20+ minutes per real incident)

Run a simulated incident quarterly. Your team will be faster and calmer when the real thing hits.
