Uptime Is a Vanity Metric — Your Customers Only Feel Latency

You paid for 99.99% uptime. Your customer still churned. Here's the metric nobody on your dashboard is watching: the seconds between "I clicked buy" and "it worked."

Uptime is what the server feels. Latency is what the customer feels.

Your status page can be green all year while your checkout gets slower every month. Green means the lights are on. It says nothing about whether the door still opens.

Here's the 20-minute latency audit I run before any uptime review:

1. Follow the money path. Open your product in an incognito window and buy it — your own checkout, start to finish, timed with a stopwatch. If it takes more than 10 seconds to complete, you're paying a churn tax on every sale. (Yes, actually buy it. Test orders lie less than dashboards.)

2. Time the three worst clicks. Login. Search. Checkout. These are where patience dies. Anything over 2 seconds is a defect your customers are already describing to each other.

3. Check the quiet hours. Latency problems love 2am batch jobs and Sunday deployments. Your p95 during business hours is a marketing number; your p95 at 3am is the truth.

4. Find the N+1s. One page making 40 API calls serially is 40 chances to be slow. Open dev tools, sort by time, and fix the top offender first. It's almost always the same one.

5. Put a number on the pain. "Slow checkout" is a feeling. "Checkout p95 went from 1.8s to 4.2s on Nov 3" is a ticket with a deadline. Instrument it, then write the number on the wall.

The reframe that changes roadmaps

Stop asking "is it up?" Start asking "how long does the money take?" Every second between click and confirmation is friction with a measurable cost. Uptime is a floor — latency is the product experience.

If your runbooks still say "check if the site is up," they're solving last decade's problem. The Ops Starter Kit has the latency-audit checklist, SLO worksheet, and the incident forms to go with them. Running 24/7 without a team? Agent-Ops 24/7 is the full operating system for it.

What's the slowest click in your product right now? Time it and drop the number below — worst one gets a free fix-it checklist.
