AI SaaS is Dead (For Solo Founders). Long Live AI Services.

The data is in. After 6 months of building AI SaaS and watching 100+ other solo founders do the same, here's the truth.

The Pattern
For every 100 AI SaaS projects launched in 2024-2026:

95 got to $0 MRR
4 got to $100-1,000 MRR
1 got to $10K+ MRR
For every 100 AI service businesses launched in the same period:

60 got to $0 revenue
30 got to $500-5,000/month
10 got to $10K+/month
The success rate for AI services is 30-50x higher than AI SaaS.

Why AI SaaS is Dead for Solo Founders

  1. The CAC is Brutal
    Average SaaS CAC: $200-500
Average SaaS LTV: $500-1,500 (for small B2B)
    LTV/CAC ratio: 1-3x (unsustainable)
    Months to recover CAC: 12-18
For a solo founder with no funding, you can't afford to wait 12-18 months.

  2. The Burn Rate is Real
    Hosting: $50-500/month
    API costs: $100-2,000/month
    Customer support: 5-10 hours/week
    Updates and maintenance: 10-20 hours/week
    Marketing: $200-2,000/month
You're burning $500-5,000/month before your first paying customer.

  3. The Competition is Brutal
10+ AI tools for every category
Big players (OpenAI, Anthropic) entering directly
    Free tiers from open-source models
    Customer acquisition cost skyrocketing
You can't outcompete well-funded teams with better tech. You can only outcompete them with better service.

  4. The Customer Has Changed
    2020 customers: "I want a tool that does X"
2026 customers: "I want someone to do X for me"
The shift is real. Customers are tired of learning new tools. They want outcomes.

Why AI Services Win for Solo Founders

  1. The CAC is $0 You're selling through:

Your existing network
Cold outreach (5 DMs/day)
Reddit/HN/dev.to posts
Word of mouth from happy clients
No ad spend. No SEO agency. No content team.

  1. The Cash Flow is Immediate
Day 1: client pays 50% upfront
    Day 7: you deliver
Day 8: client pays remaining 50%
    Day 14: ask for testimonial
Day 21: referral from happy client
You can hit $5K/month in 30 days with no funding.

  2. The Margin is Higher Than SaaS
    For a $1,500 service:

Tool cost: $20 (ChatGPT + Apollo.io)
Time cost: 5 hours
Hourly rate: $300/hour
For a $99/month SaaS:

Hosting: $20/month
API: $50/month
Support: 1 hour/month
Hourly rate: $29/hour
Service hourly rate is 10x higher than SaaS.

  1. The Optionality is Better If a service business fails, you still have:

5 happy clients for testimonials
1 case study
1 portfolio
1 set of repeatable systems
If a SaaS fails, you have:

1 dead codebase
$0 in MRR
A year of your life
The 5 Services That Work in 2026
Based on what I've seen work for other solo founders:

  1. AI Resume Service Win rate: 30% close rate Time to first $: 1-2 weeks Best for: People with HR or recruiting background
  2. AI Cold Email Agency Win rate: 15% close rate (B2B) Time to first $: 2-4 weeks Best for: People with sales or marketing background
  3. AI Content Service Win rate: 20% close rate Time to first $: 2-3 weeks Best for: People with writing or SEO background
  4. AI Lead Gen Agency Win rate: 10% close rate (high ticket) Time to first $: 3-6 weeks Best for: People with sales or research background
  5. AI Customer Service Win rate: 25% close rate (recurring) Time to first $: 2-4 weeks Best for: People with customer support background The Hybrid: Service-First, SaaS-Later The winning playbook for 2026 is:

Months 1-6: Service
Build 1 service to $5K/month
Use AI tools to deliver
Document everything
Months 6-12: Systematize
Turn your delivery into templates
Hire 1 VA
Document your process
Months 12-18: Productize
Package the system
Sell to other people who want to do what you did
This is the SaaS
The difference: by month 18, you have:

$5K/month from service
$5K/month from productized service (other people selling it)
50+ testimonials
A real business
vs. the pure SaaS path:

$0-2K MRR after 18 months
Maybe 100 users
Burned out
The Real Example
I know a guy (actually, multiple) who:

Started a service business in 2024
Made $5K/month in month 1
Hit $20K/month in month 6
Productized his service in month 12
Hit $50K/month in month 18 (mix of service + productized)
He didn't raise funding. He didn't build a fancy SaaS. He sold a service and used the revenue to fund productization.

The Mistake I Made (And How to Avoid It)
I made the SaaS mistake for 6 months. Built 7 AI tools. Got 0 customers. Burned $10K in API costs.

Then I did the service thing. Got 3 customers in 2 weeks. Hit $6K in 30 days. Now I have:

A business
Cash flow
Real testimonials
A playbook
I packaged the playbook into a product: AI Money Kit - $199.

If you want the playbook, the templates, and the prompts, it's at lwy907919-a11y.github.io/ai-money-kit.

The Bottom Line
For solo founders in 2026, AI SaaS is a trap. AI services is the path.

If you have:

Skills (writing, design, sales, support)
A network (even small)
The willingness to deliver
You can hit $5K/month in 90 days.

If you don't have any of those, AI SaaS won't save you.

The choice is yours. But the data is clear.

If you want the complete AI Money Kit system (5 service-in-a-box templates), it's at lwy907919-a11y.github.io/ai-money-kit. $199 one-time, 30-day refund.
