The Road to 7 Million: How Balatro Reached the World
A verified case study of one digital product's journey from a vacation project to a global hit. Every claim carries a source marker; the full source list is at the end.
1. The myth and the record
Balatro is the indie success story: a solo developer, a poker-themed deck-builder, five million copies sold, three Game Awards, and a ratings appeal that changed European policy. The shorthand is "overnight success." The record disagrees, and the record is unusually complete: the developer published his own timeline with numbers, the publisher gave interviews about the machinery, and sales milestones were announced as they happened.
This case study follows one thread: how the product reached people. Built, shipped, found, bought, spread.
2. Built: a vacation project with rules
December 13, 2021: LocalThunk (pseudonym, real name private), a Canadian IT worker, created the project folder during three weeks of saved vacation. It began as an online multiplayer version of "Big Cheat," a card game he and friends had invented. The chip-and-multiplier scoring mechanic was already in place by the end of December. He deliberately refused to play other roguelike deck-builders for the next 17 months: "I wanted to make mistakes, I wanted to reinvent the wheel." [S1]
The game was shelved in March 2022, resumed in May, when he first considered a Steam release at all. After eight years of hobby game-making, he wanted a portfolio piece: his partner was finishing a PhD, they might move out of province, and a Steam game could be his game-dev job application. [S1]
The details that matter for the distribution story:
- Jokers were added in Feb 2022; boss blinds the same month. [S1]
- Aug 2022: a friend reported dozens of hours in the beta, feedback LocalThunk had never had. It triggered the scope expansion: more Jokers, controller and touch support, Jimbo the tutorial character, a soundtrack, sound effects. [S1]
- Jan 2023: he quit his IT job and went full-time on his own savings, planning 3-6 months. [S1]
- Mar 2023: the only money spent on the game before publishing: a Fiverr commission for the soundtrack. The name "Balatro" was chosen after workshopping about 20 names; "Joker Poker" was already an app-store game. [S1]
- Apr 2023: store assets, a trailer, the $100 Steam fee. The name became official. [S1]
So when the game first became findable, it had no marketing budget, no community, no publisher. The only money spent was on music.
3. Found: the day nothing happened, and the day someone noticed
May 2023: the Steam store page went live with a free beta. End of May: 48 wishlists. LocalThunk: "I set my store page live, and saw exactly what I expected to happen happened: nothing." [S1]
Then the story turns on a specific, documented human routine. Patrick Johnson, Playstack's head of discovery, scouted every game uploaded to Steam, daily. He saw Balatro the day it went up. It had almost no wishlists and no followers. "But it looked interesting... We should reach out and just try it." He DM'd LocalThunk on Twitter when LocalThunk had "maybe two or three followers." [S7]
LocalThunk was two weeks from launching solo and moving on, "in limbo between 'nothing will come of this game' and 'what if I could do this as a job?'" [S1]
Then the wishlist curve, from his own timeline: [S1]
- June 10, 2023: 183 wishlists.
- Mid-June: Dan Gheesling streamed the game. Wishlists spiked. LocalThunk's own Reddit and Twitter posts had gotten no traction; the stream worked. Several publishers approached. [S1]
- End of June: 2,440 wishlists. End of July: 28,661.
- Mid-July: Northernlion, a decade-long favorite of LocalThunk's, was pitched the demo by Gheesling on stream, played it that day, and got a full-beta key. "That was a massive moment for my game." [S1]
- July 2023: LocalThunk hired a lawyer and signed with Playstack, who could replace his IT salary. The deal was announced Sept 21, 2023, to a post that got "a mere smattering of likes." Nobody cared yet. [S1, S8, S16]
End-of-month wishlist totals: Aug 2023, 38,011. Sep, 49,791. Oct, 77,380. Nov, 87,280. Dec, 94,212. Jan 2024, 114,977. Launch day, Feb 20, 2024: 208,401. [S1]
The discovery chain in one line: not an algorithm, not a trend, not paid promotion. A human routine (scout every new Steam upload) met a human stream (Gheesling) met a human audience. Every step is documented.
4. Prepared: the demo as a gate, then as a door
June 2023: a 50-round-limited demo was created. LocalThunk calls it "not the best idea" as a gate; he already had 300 full-beta testers. July: it was taken down and replaced with a content-limited demo, timed around the Fall 2023 Next Fest. [S1]
- Sept 2023: localization prep; the content-limited demo launched late September. [S1]
- Oct 2023: Fall Next Fest. Not an official entry, but having a live demo during the festival caught "a lot of incidental attention." The demo stayed up through November and most of December, then came down for breathing room. [S1]
- Oct 2023: porting began with Maarten De Meyer, "a Love2D wizard," which enabled day-one launch on every major console. [S1]
- Jan 19, 2024: an invitational tournament with six streamers; Hafu won. LocalThunk's favorite pre-launch moment. The launch date, Feb 20, 2024, was announced. [S1]
- Feb 2024: Steam Next Fest, where Balatro was "one of the most played games of the festival." [S1]
- Feb 19, 2024, review embargo: PC Gamer scored it 91. By end of day, 90+ on both Metacritic and OpenCritic. "I wouldn't have rated Balatro higher than an 8 and I made the damn thing." [S1]
5. Shipped: the launch that was 10-20 times too big
Feb 20, 2024, Balatro launched 15 minutes early (planned for 8am PST). Nothing went wrong, and the launch was "10-20 times larger than we were anticipating." [S1]
- First hours: about 50,000 copies and $600,000+ revenue on Steam alone, checked "almost on a whim." More money than LocalThunk had made in his life. End of launch day: 119,000 units on Steam. [S1]
- Profitable within its first hour, per Playstack. [S2, S3]
- 250,000 copies in the first 72 hours (announced Feb 23, 2024). [S2]
- 500,000 copies in 10 days. [S2]
- 1,000,000 copies in under a month (announced Mar 18, 2024). [S2]
- About 37,977 peak concurrent players on Mar 10, 2024, the 12th-largest concurrent peak of any 2024 Steam launch. [S4]
6. Marketed: the Wheel of Attention
Here is where the overnight myth dies. Playstack's communications director Wout van Halderen says the company jokes internally about the story that Balatro materialized out of thin air, "when the publisher spent months carefully constructing a 'Wheel of Attention' to give the project the best chance of success." [S16]
The problem came first. Balatro is hard to sell with a trailer. Marketing director Liz Cheng-Moore called the strategy "tricky": the game clicks when people play it, but the UI-heavy visuals do not carry a conventional trailer. Playstack tried a gameplay trailer and found it lacking. They added a voiceover; it still did not hit. They dialed in on the Jokers; something was still amiss. The pivot, in van Halderen's words: "I think the next best thing to playing Balatro is watching someone else playing Balatro and seeing the genuine reactions that they're having to the gameplay. You see the enthusiasm." [S16]
The method: pitch streamers, but start small and expand methodically. Playstack was "super specific," targeting the top streamers of mechanically similar games: Slay the Spire, Super Auto Pets, The Binding of Isaac. On the mega-influencer temptation, van Halderen: "I would have loved it if Markiplier played our game, but I had no evidence that would be the case. He eventually did around a year later, which was amazing, but if you put all of your eggs into that one basket you're not going to get a lot of results. But if you pitch to 300 smaller streamers you'll get the same kind of numbers and a lot more word of mouth." [S16]
The wheel: media feeds influencers, influencers feed the community, the community stokes more conversation, and the cycle reaches fever pitch. The community also gave Playstack leverage with the press: "Once community members are talking about it, I can go to media outlets and say 'check out this game, look at the traction it's getting. I can show you that people are clicking on articles.' I get my coverage, you get your clicks." And there was hard data behind the pitch: thousands of people spending six to eight hours in the demo, about 100,000 demo downloads. Those numbers turned into guides, coverage, and more clicks. [S16]
The expectation, for scale: Playstack believed Balatro would reach a six-figure sales milestone, "and that wasn't a modest estimate." The actual result was over five million copies within a year. [S16]
7. Spread: mobile, awards, a ratings fight, and a publisher's books
- Sept 26, 2024: mobile launch on iOS and Android (including a Balatro+ version for Apple Arcade). Over $1M gross in the first week; $4.4M in the first two months; over $9M in IAP revenue by Jan 2025 (Appmagic / PocketGamer.biz data). [S5, S6, S21]
- Dec 12, 2024: The Game Awards. Best Indie, Best Debut Indie, Best Mobile Game. [S4, S6]
- 3.5 million copies by mid-Dec 2024; 5 million by Jan 2025, after the Game Awards surge. [S5]
- The PEGI fight: Balatro launched with a PEGI 3 classification. In spring 2024, PEGI re-rated it 18+, citing "prominent gambling imagery and material that instructs about gambling." No warning to the publisher or developer. Playstack's options were de-listing or accepting 18+ and appealing. LocalThunk protested publicly: the game contains no real-money gambling, while games with actual loot boxes keep lower ratings. After appeals by Playstack and Fireshine Games (physical distributor), the PEGI Complaints Board reclassified Balatro to 12+ on Feb 24, 2025, and PEGI announced a more granular classification system for gambling themes. LocalThunk: "This is a good step from PEGI, bringing nuance to their ratings criteria that used to be 18 plus or nothing." [S10, S13, S14, S15]
- What it meant for Playstack, per parent company TruFin's annual report: a "hit ratio" above 85% across published titles; every 2025 title on track to return invested capital; more than 20 million new downloads in 2025; a combined catalog that has grossed over $100 million lifetime on Steam; full-year profit before tax of £12.2M in 2025, up 59% from £7.7M in 2024. Balatro delivered record sales in 2025; TruFin did not quantify them. [S17]
- The Steam debut, quantified (GameDiscoverCo estimates): about 777,400 copies and $10.2M on Steam alone in the debut month; PC roughly 80% of the first million. Dev-provided Steam country mix to Mar 1, 2024: US 33%, China 26%, France 7%, Canada and UK 4% each. [S22, S23]
- The long tail kept compounding. First half of 2025: Balatro and Abiotic Factor sold a combined 3 million copies; Playstack's H1 revenue was £30.7M, up 52% year on year. By October 2025, Playstack CEO Harvey Elliott put Balatro at more than seven million units sold. [S18, S19]
- The publisher itself was bought. Announced May 21, 2026 in a TruFin RNS (covered widely May 29): the sale of an 84.5% stake in Playstack to VantageCo, a new subsidiary of Integrated Media Company (the firm behind Fandom, itself owned by TPG), for £112.4M in net cash, about $151M, on a £125M enterprise value. Shareholders approved it June 8; the deal completed June 10, 2026. TruFin then returned £80M of the proceeds to shareholders: a 140p tender offer covering about 43% of shares plus a special dividend. The arc in two numbers: 48 wishlists in May 2023, a $151M publisher stake in 2026. [S20, S24, S25]
8. What this case says
Five verified takeaways:
- Discovery was human, not algorithmic. The product was found by a person whose job was reading every new Steam upload, on a day when the game had almost no wishlists and two or three Twitter followers. [S7]
- Wishlists were the measurable early signal. Forty-eight in May 2023, 208,401 on launch day, with every major jump traceable to a named event: a stream, a demo, a festival. [S1]
- The game was marketed to its weakness. Trailers failed three ways; streams worked because Balatro plays better than it screenshots. The campaign targeted genre-adjacent streamers first, then scaled, with no bet on any single big name. [S16]
- Word of mouth was engineered, then made visible. Community traction became press ammunition; demo data (six-to-eight-hour sessions, 100,000 downloads) became proof. [S16]
- Scale compounds from verification. Each milestone, from 250,000 to 5 million, was announced, reported, and covered, which fed the next purchase decision. The PEGI appeal added a policy outcome on top of the commercial one: the rules changed because the product's record was strong enough to fight. [S2, S5, S10]
- The long tail is the real story. Five million was a checkpoint, not an ending: record 2025 sales, more than 7 million units by October 2025, and a publisher stake sold for about $151 million, announced in May and closed in June 2026. The game built an asset, not a spike. [S17, S18, S19, S20, S25]
The shortest honest version: Balatro was built by one person who refused shortcuts, found by a routine, carried by streams, sold by numbers, and kept by word of mouth. None of that is accidental. All of it is documented.
