How to Improve Employee Productivity: Treat It Like a Latency Problem

Developers know the feeling: a team that is busy all day and still ships slowly. The usual advice on how to improve employee productivity treats it as a motivation problem. Engineers would treat it as a latency problem. Where does a unit of work wait? Fix the waiting and throughput rises without anyone working harder. Here is a profile-first approach.

Step 1: profile before you optimise

You would never optimise code without a profiler. Do the same for a team. For two weeks, note where one typical piece of work spends its time:

work item: customer report
  writing .......... 3h (active)
  waiting review ... 2d (idle)
  waiting answer ... 1d (blocked)
  rework ........... 4h (active)
Enter fullscreen mode Exit fullscreen mode

Most of the elapsed time is waiting, not working. That is where to look first.

Step 2: remove the biggest queue

The largest wait is usually one of three things:

  1. Review queues: set a response-time expectation for reviews.
  2. Decision queues: assign one person who can decide, with a deadline.
  3. Meeting queues: cancel or shorten recurring meetings that gate work.

Step 3: protect the hot path

Deep work is your hot path. Protect it the way you would protect a critical section: two 90-minute blocks a day with chat muted and no meetings scheduled.

Step 4: reduce context switching

Every switch has a cost. Batch notifications into set windows and keep related tasks together, the way you would batch writes.

Step 5: instrument it

Measure focus time per person per week and the number of recurring meetings. Review monthly. If the numbers do not move, change the intervention, not the people.

What not to do

  • Do not add a metric nobody will act on.
  • Do not compare people across different roles.
  • Do not use activity data as a target: the moment it becomes one, people optimise it instead of the work.
