Most cold emails fail before the first word because the writer never pinned down who they're writing to. Here's the method I use: start from three lines, then build two emails from them. It's fully worked below so you can copy it.
Step 1: Write the 3 lines
- Niche: who you sell to, narrow enough that you could name 20 of them.
- One-line offer: the result you deliver, not the features.
- Three prospect types: the job titles or situations most likely to feel the problem today.
Example:
- Niche: independent dental clinics with 2–5 chairs in the US
- Offer: we fill last-minute cancelled appointments from the clinic's own patient list, by text, within the hour
- Prospect types: practice owner-dentists, office managers, clinics that just added a new hygienist
Step 2: Pick one prospect type per email and find their pain in their words
- Office manager: "I spend my morning calling patients to fill a 2pm gap and nobody picks up."
- Owner-dentist: "An empty chair is $300–600 I never get back."
Write the email around that sentence, not around your product.
Step 3: Email 1 (office manager)
Subject: the 2pm gap
Hi {first name},
When a patient cancels same-day, someone at {clinic} probably spends the next hour calling down a list to fill the slot.
We text your existing patients who asked for an earlier appointment, and the first "yes" gets booked automatically, usually within 40 minutes. No new software for the front desk.
Worth a 10-minute look next week?

Why it works: it opens with their Tuesday, not your company. It has one concrete number, one ask, and under 90 words.
Step 4: Email 2 (owner-dentist)
Subject: cancelled chairs at {clinic}
Hi Dr. {last name},
A 3-chair clinic typically loses 4–6 same-day cancellations a week. At ~$400 each, that's roughly $80k a year sitting in empty chairs.
We refill those slots from your own patient list by text, usually within the hour, and your office manager doesn't have to make a single call.
If I showed you how many of last month's cancellations could have been refilled, would that be useful?

Why it works: owners think in revenue, so it leads with the money. The ask is to look at their own data, which is lower friction than a "demo".
Checklist before you send
- Each email speaks to one prospect type only.
- The first line is about them, not you.
- There's one number, one ask, and fewer than 100 words.
- The subject line reads like a colleague wrote it (lowercase and specific).
