Investors read the announcement as evidence that artificial intelligence had crossed from theoretical efficiency into measurable savings. Two weeks later, Amazon's retail site went dark for six hours. Shoppers could not check out, could not view their accounts, could not see correct prices. Internal documents cited a trend of high-severity incidents linked to AI-assisted code changes stretching back to the third quarter of 2025. Amazon's response was not to reduce AI usage. The Precedent
The pattern has been observed before. When automated teller machines were deployed across the United States starting in the 1970s, the expected outcome was straightforward: machines process transactions, banks reduce teller headcount, costs fall. Over the following two decades, the actual outcome was the opposite. ATMs reduced the operating cost per branch — fewer tellers needed per location — which made it economical for banks to open more branches. More branches required more tellers. Total employment held steady or grew even as each individual branch employed fewer.
The technology did not eliminate the human role. It changed what the role was. Tellers shifted from processing routine transactions — the work the ATM could do — to relationship management, exception handling, and sales — the work it could not. The cost per transaction fell. The cost of the human layer did not.
The friction tax is the same mechanism running at higher bandwidth. AI agents process code, documents, analyses, and decisions faster than any human. Companies cut the humans whose work the agents can replicate. Then they discover that the humans were also performing a function the agents cannot replicate — judgment under consequence, the kind of attention that only emerges from having been responsible for the outcome. The humans get hired back, at higher salaries, with different titles, to perform the work that was invisible until it disappeared.
What Friction Discovers
The six-hour outage on Amazon's retail site revealed a distinction that no AI training dataset encodes: blast radius. A feature-level bug affects one product page. An infrastructure-level bug locks millions of customers out of checkout. The agent that wrote the code did not distinguish between the two because nothing in its context encoded the concept of consequence at scale. A senior engineer understands blast radius — not because it is written in any wiki, but because they have been on call at 3 AM when something went wrong.
This is the friction tax at its most concrete: a senior engineer's time, allocated to reviewing code that a model generated in seconds, because the model cannot evaluate the consequences of what it produces. The model is faster. The model is cheaper per line of output. The model does not know what it is building.
The companies paying this tax now — Amazon with its ninety-day safety reset, healthcare systems adding physician sign-off to AI diagnostic recommendations, financial institutions requiring human review of AI-generated trading logic — are building operational knowledge about where the boundary sits between human and machine judgment. This knowledge has no shortcut. It can only be acquired through deployment, failure, and the deliberate reintroduction of the friction that deployment removed.
The Balance Sheet
The market currently treats AI-driven workforce reduction as pure signal — a company that cuts is a company that understands the future. But the signal is incomplete. It captures the savings and misses the cost. It rewards the announcement and ignores the implementation.
The friction tax is invisible right now because it lives inside existing cost categories and no company has an incentive to disaggregate it. But invisible costs surface. They appear in margins that compress unexpectedly, in engineering budgets that grow while headcount shrinks, in incident rates that climb after the people who prevented incidents are gone.
Block cut four thousand employees and the market saw efficiency. Amazon added senior review gates to three hundred and thirty-five production systems and the market saw nothing. One of these companies is further along in understanding what artificial intelligence actually costs. It is not the one the market rewarded.
