Clients keep asking agencies "why don't we just buy an AI tool?" What they mean: all they can see from you is files.

When a client asks why they shouldn't just buy an AI tool

Here's the week a lot of small agency owners are having. A client's founder forwards a link to an AI ad generator: "Honest question, why don't we just do this ourselves?" Same week, that retainer is nine hours over, with three "quick tweaks" sitting in Slack that nobody wrote down.

I think that's one problem, not two. The client can't see what they pay you for beyond the files. So the files look replaceable, and everything that isn't a file looks free.

What the question really means

If your contract says "24 assets a month", the client is reasoning correctly. A tool can make assets.

You're not alone in hearing it. On Reddit, one agency owner wrote that leads haven't dropped much, "but we've started getting the question 'why can't I just buy a tool?'" https://www.reddit.com/r/agency/comments/1tsyqct/are_agencies_dead/

Owners disagree on what it means for demand. In one thread the poster says inquiries are falling; the top reply says most of their new clients are leaving agencies that aren't keeping up with AI. The line from that thread I keep coming back to: clients "are not rejecting agencies entirely, they are rejecting unclear leverage."

The answer: tools make assets, you sell decisions

Don't say the tool is bad. Say what it doesn't do:

  1. Decide what to test this month, and why.
  2. Decide when to kill an angle.
  3. Decide when to recommend more spend.
  4. Answer "what changed this month?"

Then show it: send the client your last four Friday notes. Tested, kept, killed, one line of why. If you don't have them, that's the real gap.

And be honest: a client who only wants volume is better off with the tool.

Don't pass the AI savings on as a discount

Hypothetical: a 40-hour retainer where production drops from 22 hours to 10. Cut the price 30% and the client learns your value is production hours. Keep the price, move 12 hours into testing, and they get 8 angles a month and a decision every week instead of every other week. Tell them you did it.

Scope creep is where the margin goes

A pricing consultant on r/agency described one DACH agency: a 40-hour, €4,500 retainer priced on 30 billable hours. Month three: 47 hours, 15 of them "while you're in there" work. Three clauses

  1. One named approver. Other feedback is consolidated by them; the review clock starts when it arrives.
  2. 48 business hours, then it's approved. Late feedback moves the next delivery date.
  3. One revision round per batch. Fact and compliance fixes are always free. Extra rounds are billed at a price from your own hours, or traded for an asset from the next batch.

Then log every small request, even the free ones, and show them on the invoice at $0.

When the client pastes your work into ChatGPT and says "do this": treat it as one more reviewer's feedback. Same approver, same revision round. A full rewrite after approval is a new brief.
